I go for 2-3 clicks, but the manual says to back off 8 clicks, which seems crazy to me. Maybe there is an issue with excessive wear if you don't back off enough?

I think that must be right. The adjuster on the other side is free to move, so as you say the shoes are able to move very slightly until hitting the stop on the backplate.

You need a fairly massive press to replace the actual bearings, or you can do what I did and replace the whole hub assembly and the whole thing can be done in under an hour.
 Oh joy, diff overhaul time.

You have to remove the hub to get the guard off, or (much easier) leave the hub in place and use an angle grinder to cut a slot in the guard so that you can bend it sufficiently to get it over the hub ...
